Part 1: Look back (20 min)

• Review last year’s numbers — revenue, profit, growth (KPIs).
• What worked? What didn’t? Biggest wins and lessons.
• Be honest about the bottlenecks holding you back.

Part 2: Set the destination (20 min)

• Where do you want the business in 12 months — revenue, team size, capacity?
• The bigger vision — 3 years out — so the year points somewhere (scaling stages).
• What do you want personally (time, income, role)?

Part 3: Pick the priorities (30 min)

• Choose 3–5 key goals for the year — no more, or nothing gets done.
• For each, the specific initiatives that will drive it (hire a GM, add a service line, fix pricing, build the review engine).
• Make them measurable — a target number, not a vague hope.

Part 4: Make it real (20 min)

• Break goals into quarterly milestones.
• Assign owners and rough timing.
• Plan the budget to support it (marketing budget, cash flow).
