How Much Should a Small Service Business Spend on Marketing?
The rule-of-thumb starting point
A common benchmark is spending a single-digit percentage of revenue on marketing — established businesses in maintenance mode at the lower end, businesses pushing hard for growth at the higher end. New businesses often need to invest more upfront to build a pipeline from zero. But a percentage is only a starting point — the real answer comes from your unit economics, not a rule of thumb.
Budget from the bottom up instead
The smarter method works backward from your goals:
- Set a revenue goal and the number of new customers it requires.
- Know your close rate — how many leads become customers.
- Know your cost per lead by channel (cost per lead).
- Do the math: customers needed ÷ close rate = leads needed; leads × cost per lead = budget.
- Check it against lifetime value — if a customer is worth far more than they cost to acquire, you can afford to spend more.
This grounds your budget in reality instead of a generic percentage.
How to allocate across channels
- Foundation first (often free): GBP, reviews, and local SEO — the cheapest, most durable leads (lead-gen ideas).
- High-intent paid: Local Services Ads, then Google Ads (LSA vs Google Ads).
- Demand generation: social and Nextdoor to build awareness (Facebook ads).
- Retention: email, SMS, referrals — cheap and high-return (retention).
- Test budget: a small slice for experiments — new channels, offers, creative.
Manage it like an investor
- Track cost per booked job by channel — the only number that tells you what works (call tracking).
- Reallocate monthly — feed winners, cut losers.
- Plan seasonally — spend ahead of your busy season (marketing calendar).
- Don’t cut marketing in slow times — that’s exactly when you need pipeline.
Stretch every dollar with reviews
Reviews are the rare “channel” that makes every other channel cheaper — better LSA ranking, higher ad conversion, more referrals, more direct calls — while costing you almost nothing. Investing in a review engine is the highest-leverage line in a small marketing budget. Tailwind automates it — see how it works. Model the return with the review ROI calculator.
