Building an Apprenticeship Program at a 10-Person Shop

Hiring & Team

With skilled techs in short supply and getting harder to hire, the best long-term fix is to grow your own. An apprenticeship program lets a small shop develop loyal, skilled techs from scratch — and you don’t need to be a big company to run one. Here’s how to start one at a 10-person shop.

Apprenticeship and youth-labor rules vary by state and program — verify requirements with your state and any registered-apprenticeship authority. This isn’t legal advice.

Why grow your own techs

The trades face a real shortage, and poaching experienced techs is expensive and competitive (sourcing). Developing your own solves it at the root: apprentices are cheaper to bring on, learn your way of doing things, and tend to be deeply loyal to the shop that trained them. You build a pipeline instead of fighting over a shrinking pool — and it lowers turnover long term (turnover cost).

You don’t need to be big

A structured apprenticeship at a small shop can be simple: pair a motivated newcomer with your best techs, follow a clear skills progression, and support classroom/certification learning. Formal registered-apprenticeship programs exist (with potential funding and structure), but you can also run an effective informal program — the essentials are the same.

How to build the program

  1. Define the skills progression. Map what an apprentice should learn and in what order — tie it to your career ladder (career ladder).
  2. Pair with strong mentors. Your senior techs teach on the job via ride-alongs (ride-alongs).
  3. Combine on-the-job + classroom. Partner with a local trade school or use certification coursework for the theory.
  4. Set milestones and reviews. Clear checkpoints with feedback (scorecards).
  5. Pay a fair, progressing wage that rises as skills grow.
  6. Consider a registered program for structure and possible funding/tax incentives — check your state.
  7. Recruit for attitude. You can teach skills; hire for work ethic, reliability, and coachability.

Where to find apprentices

  • Trade schools and high school vocational programs.
  • Referrals from your team and community.
  • Career-changers and veterans looking to enter the trades.
  • Young people who want a debt-free path to a good career.

Mentor them to deliver five-star work

Train apprentices not just in the technical craft but in the customer experience — how you communicate, present options, and leave a job. That’s what turns a good technician into one who earns reviews. Tailwind captures those reviews automatically as your homegrown techs come into their own — see how it works.
