When to Hire a General Manager and Step Out of the Truck

Most service businesses hit a ceiling — the owner is the bottleneck, working in the business so hard there’s no time to work on it. Hiring a general manager is how you break through: someone to run day-to-day operations so you can lead and grow. Here’s how to know when it’s time and how to step out of the truck.

The owner-as-bottleneck ceiling

In the early days, doing everything yourself works. But as you grow, being involved in every job, every decision, and every problem caps how big you can get — the business can’t scale past your personal capacity, and you’re exhausted. A GM lifts that ceiling by owning operations, freeing you to focus on strategy, growth, and the things only the owner can do.

Signs it’s time to hire a GM

  • You’re the bottleneck — everything waits on your decisions.
  • You have no time to work on the business — all your hours go to daily firefighting.
  • Growth has stalled because you’re maxed out.
  • Operations get chaotic when you’re away — nothing runs without you.
  • You’ve already built the layer below — office manager, leads — and need someone over it (first office hire, field leads).
  • The business can financially support it — a GM is a real salary; your margins must cover it (margins).

What a GM actually does

  • Runs daily operations — scheduling, dispatch, team management.
  • Owns performance metrics and holds the team accountable (scorecards).
  • Handles hiring, training, and culture day to day (culture).
  • Solves the problems that used to land on your desk.

How to step out of the truck

  1. Document your systems first. You can’t hand off what only lives in your head — write down your processes, SOPs, and standards (SOPs).
  2. Hire for leadership, not just technical skill — sometimes an internal lead who’s grown up the ladder, sometimes an outside operator.
  3. Define the role and metrics clearly — what they own and how success is measured.
  4. Delegate real authority, not just tasks — let them actually decide, or you’re still the bottleneck.
  5. Resist taking it all back when it’s not done exactly your way — coach, don’t reclaim.
  6. Transition gradually — hand off in stages, staying available as backup.

Build a business that runs (and reviews) without you

The endgame is a business that delivers great service — and earns great reviews — whether or not you’re on the job. Systematizing that includes automating the review process so it happens on every job regardless of who’s running the day. Tailwind does exactly that, so your reputation keeps growing as you step back — see how it works.
